Capturing the potential: Fishing company Increases production and profitability to historical levels.

After years of profitability below expectations, in 2020 the company finally managed to reverse the situation. Taking advantage of the momentum, they decided to order processes to capture all the available potential.

 

Context:

 

After years of lower profitability than other market players, in 2020 the company finally managed to reverse the situation. Taking advantage of the momentum, they decided to order processes to capture all the available potential.

Opportunities:

 

6 multidisciplinary teams were formed to comprehensively address the operation of the fishery, who detected opportunities. A change was generated in the way of working and in how to approach problems, incorporating fresh perspectives to everyday problems.

 

Under this new perspective, the following work fronts were defined:

  • Profitability below the optimum for loose operation in minimum parameters.

  • Operation with a shift system dependent on overtime to maintain continuity.

  • Rigid payment system and high absenteeism in fixed-term employees.

  • Previous innovation projects evaluated separately and without supporting documents.

  • Low percentage of use in the distribution chain of finished products.

  • The new S&OP process is used only for central planning, it was not yet internalized in all the processes that require it.

 

Proposed actions:

 

The teams identified the following solutions to the opportunities found:

 

  • Review of product grid, final product parameters and process adjustments to reduce variations in production.

  • Change in shift system to simplify seasonal operation.

  • Salary payment adjustments to keep employees aligned with company goals.

  • Development of an innovation system and methodology for prior analysis and monitoring of new products.

  • Optimization of the use of the logistics chain via control and new operating practices that led to a substantial increase in the use of transportation methods.

  • Use of the S&OP model in new threads that required this process to stay aligned with the central plans.

 

Results:

 

In 2021, the fishing company achieved historic results in both sales and profits for the year. Currently, the teams continue to work as part of their day-to-day work on continuous improvement. The work methodology was established that will continue to give better results for years to come.
